Quitter le secteur marchand pour rejoindre l’ESS : une conversion professionnelle… ou un changement de logiciel ?

Depuis plusieurs années, je rencontre des cadres, managers, directeurs et experts qui envisagent de quitter le secteur marchand pour rejoindre une association, une fondation, une mutuelle, une coopérative ou un organisme d'intérêt général.

Et je remarque toujours la même chose. Très souvent, ils imaginent changer de secteur. Alors qu'en réalité, ils s'apprêtent surtout à changer de logiciel.

Parce que l'ESS n'est pas un secteur plus "gentil", plus "simple" ou plus "humain" par nature. C'est un environnement qui répond à d'autres logiques, avec ses propres contraintes, ses propres paradoxes et parfois ses propres frustrations.

Et pourtant, pour beaucoup, c'est aussi l'une des plus belles décisions de leur carrière.

"Je veux donner du sens à mon travail"

C'est probablement la phrase que j'entends le plus souvent. Elle est légitime. Mais elle mérite parfois d'être questionnée. Car le sens n'est pas automatiquement livré avec le contrat de travail.

J'ai vu des professionnels extrêmement épanouis dans des entreprises du CAC 40 parce qu'ils avaient trouvé leur place et leurs responsabilités.

J'ai aussi vu des salariés rejoindre une association avec beaucoup d'enthousiasme… puis repartir dix-huit mois plus tard.

Pourquoi ? Parce qu'ils cherchaient du sens alors qu'ils auraient dû chercher un projet. Le sens est personnel. Le projet est collectif. Et dans l'ESS, l'engagement au service d'une mission n'efface jamais les difficultés du quotidien.

Première croyance : "Dans l'ESS, on travaille moins sous pression"

C'est probablement l'un des premiers chocs rencontrés par les candidats issus du privé.

La pression existe. Simplement, elle ne vient pas toujours des mêmes endroits. Dans une entreprise classique, la pression peut venir du chiffre d'affaires, de la rentabilité ou de la concurrence.

Dans l'ESS, elle vient parfois de subventions qui diminuent, d'appels à projets incertains, d'attentes sociétales de plus en plus fortes ou encore d'équipes qui doivent faire beaucoup avec peu.

Un directeur d'association me disait récemment :

"Dans le privé, quand nous avions un problème, nous cherchions un budget. Ici, quand nous avons un problème, nous cherchons une solution avant de chercher un budget." Cette phrase résume beaucoup de choses.

Deuxième croyance : "Les compétences du privé ne sont pas adaptées à l'ESS"

C'est faux. Et heureusement. Les organisations de l'ESS ont besoin de :

  • managers ;
  • directeurs financiers ;
  • responsables RH ;
  • experts transformation ;
  • spécialistes du numérique ;
  • responsables communication ;
  • directeurs développement ;
  • professionnels des achats.

Les compétences sont transférables. Ce qui l'est moins, c'est parfois la manière de les exercer.

J'ai accompagné un cadre dirigeant issu d'un grand groupe qui arrivait dans une fédération associative. Son diagnostic était excellent, ses décisions étaient pertinentes.

Mais il avançait beaucoup trop vite. Là où il lui fallait habituellement deux réunions, il lui en fallait dix. Non pas parce que l'organisation était inefficace. Parce que la culture de décision était plus collective. Plus consultative. Parfois plus lente. Mais aussi plus durable.

Troisième croyance : "Tout le monde partage les mêmes valeurs"

Là encore, attention. L'ESS n'est pas un bloc homogène.

Entre une grande mutuelle nationale, une association médico-sociale de 1 500 salariés, une coopérative agricole ou une fondation reconnue d'utilité publique, les réalités sont radicalement différentes.

Les débats internes existent. Les désaccords aussi. Les questions de gouvernance peuvent être complexes. Les tensions budgétaires également.

L'engagement ne supprime pas les divergences. Il leur donne simplement un cadre.

Ce que les réussites ont en commun

Quand j'observe les transitions les plus réussies entre secteur marchand et ESS, je retrouve souvent trois éléments.

1. L'humilité

Les candidats qui réussissent arrivent rarement avec l'idée de "professionnaliser" un secteur qu'ils connaissent peu.

Ils prennent le temps d'écouter, de comprendre, d'apprendre.

Ils apportent leur expertise sans chercher à imposer leur modèle.

2. La curiosité

Ils s'intéressent à la gouvernance. Aux financeurs, aux parties prenantes, aux bénévoles, aux adhérents, à l'écosystème. Bref, à tout ce qui dépasse leur fiche de poste.

3. L'alignement

Ils ne rejoignent pas l'ESS par rejet du privé. Ils rejoignent un projet qui leur ressemble. La nuance est importante. Car les transitions construites contre quelque chose sont rarement durables. Les transitions construites pour quelque chose le sont beaucoup plus.

Une anecdote qui m'a marqué

Il y a quelques années, j'échangeais avec un dirigeant ayant réalisé toute sa carrière dans un grand groupe international.

Lors de notre premier entretien, il m'expliquait vouloir rejoindre l'ESS pour "retrouver de l'humain".

Deux ans plus tard, nous avons repris contact. Je lui ai demandé ce qui l'avait le plus surpris.

Sa réponse m'a marqué : "Je pensais apporter ma culture de gestion. Finalement, ce sont eux qui m'ont appris quelque chose que j'avais oublié : avant de parler d'organisation, il faut parler d'impact."

Je crois que beaucoup de parcours de transition se résument à cela.

Une rencontre entre deux mondes qui ont plus à s'apprendre qu'à s'opposer.

Finalement, la vraie question n'est pas : "Peut-on passer du privé à l'ESS ?"

Bien sûr que oui.

Des milliers de professionnels le font chaque année.

La vraie question est peut-être : Êtes-vous prêt à mesurer votre réussite avec d'autres indicateurs que la seule performance économique ?

Parce que c'est souvent là que commence la transformation.

Et parfois, bien au-delà d'un simple changement d'employeur.
